Za sebe mus\u00edm \u0159\u00edci, \u017ee nejsem p\u0159\u00edznivcem rozs\u00e1hl\u00fdch anal\u00fdz tohoto druhu (a\u010d souhlas\u00edm, \u017ee existuj\u00ed projekty, kter\u00e9 je pot\u0159ebuj\u00ed). Tento projekt ale naprosto dokonale demonstroval d\u016fvody, pro\u010d byla anal\u00fdza neu\u017eite\u010dn\u00e1 a pro\u010d nevznikl skute\u010dn\u00fd c\u00edlov\u00fd koncept, ale jen dokument pro ochranu dodavatele.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Anal\u00fdza psan\u00e1 dodavatelem pro dodavatele<\/strong>&nbsp;<\/h2>\n\n\n\n<p>Veden\u00edm a zpracov\u00e1n\u00edm anal\u00fdzy byla samoz\u0159ejm\u00e9 pov\u011b\u0159ena stejn\u00e1 spole\u010dnost, kter\u00e1 dod\u00e1v\u00e1 ERP. Ji\u017e na za\u010d\u00e1tku je tedy jasn\u00e9, \u017ee bude vypracov\u00e1na dle pot\u0159eb dodavatele a rezignuje se na jakoukoliv snahu o nez\u00e1visl\u00fd pohled na v\u011bc. Jeliko\u017e z\u00e1kazn\u00edk nem\u011bl \u017e\u00e1dn\u00e9 analytiky nebo konzultanty, sv\u011b\u0159il prov\u00e1d\u011bn\u00ed anal\u00fdzy pln\u011b do rukou dodavatele.&nbsp;&nbsp;<\/p>\n\n\n\n<p>Za z\u00e1kazn\u00edka se anal\u00fdzy \u00fa\u010dastnili lid\u00e9 z\u202fprovozu. \u0160pi\u010dkov\u00ed odborn\u00edci na v\u00fdrobu nebo dopravu. Jen\u017ee nem\u011bli zku\u0161enosti, znalosti ani \u0161kolen\u00ed k tomu, aby byli rovnocenn\u00fdmi partnery analytik\u016fm a pomohli definovat <strong>c\u00edlov\u00fd koncept<\/strong>.&nbsp;<\/p>\n\n\n\n<p>Dal\u0161\u00edm probl\u00e9mem byla motivace. Lid\u00e9, byli vytr\u017eeni od sv\u00e9 pr\u00e1ce a firma byla zorganizov\u00e1na velmi efektivn\u011b, u\u017eivatel\u00e9 skute\u010dn\u011b nem\u011bli p\u0159ehr\u0161le voln\u00e9ho \u010dasu, aby odpov\u00eddali na ot\u00e1zky, jejich\u017e v\u00fdznamu nerozum\u011bli, vysv\u011btlovali v\u011bci, kter\u00e9 byli z\u202fjejich pohledu naprosto z\u00e1kladn\u00ed a nech\u00e1pali, pro\u010d je konzultanti neznaj\u00ed a nebylo jim jasn\u00e9, k\u202f\u010demu cel\u00e9 ty diskuse jsou. Samoz\u0159ejm\u011b, pr\u00e1ci, kter\u00e1 jim za tu dobu utekla museli dohnat na sv\u016fj \u00fakor. Tak\u017ee, konzultanti se sna\u017eili pochopit a popsat z\u00e1klady proces\u016f, kter\u00e9 se jim sna\u017eili vysv\u011btlit lid\u00e9, kte\u0159\u00ed nikdy procesy nikomu nevysv\u011btlovali a byli dost nerudn\u00ed, \u017ee to mus\u00ed d\u011blat.&nbsp;&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Dokument m\u00edsto c\u00edlov\u00e9ho konceptu<\/strong>&nbsp;<\/h2>\n\n\n\n<p>V\u00fdsledek je naprosto logick\u00fd. Vznikl dokument o 130 stran\u00e1ch, kter\u00fd se sna\u017eil popsat pochopen\u00ed proces\u016f konzultanty, nicm\u00e9n\u011b j\u00e1drem nebyl skute\u010dn\u00fd proces, ale p\u0159edstavy konzultant\u016f o n\u011bm. To bylo dopln\u011bno popisem standardn\u00edch funkc\u00ed syst\u00e9mu, aby bylo lze je bezpracn\u00e9 dodat a prohl\u00e1sit za vy\u017e\u00e1dan\u00e9.&nbsp;&nbsp;<\/p>\n\n\n\n<p>Za 1.5 milionu korun a 5 m\u011bs\u00edc\u016f zpo\u017ed\u011bn\u00ed si z\u00e1kazn\u00edk zaplatil dokument, jeho\u017e hlavn\u00edm c\u00edlem bylo ochr\u00e1nit dodavatele a\u017e se zjist\u00ed, \u017ee dodan\u00fd produkt nepokr\u00fdv\u00e1 pot\u0159eby z\u00e1kazn\u00edka. To nen\u00ed mimo\u0159\u00e1dn\u00e1 situace, ale obvykl\u00fd v\u00fdsledek takto pojat\u00e9 anal\u00fdzy. Jin\u00fdmi slovy &#8211; pap\u00edrov\u011b vznikl c\u00edlov\u00fd koncept, ale v praxi to byla jen iluze.&nbsp;<\/p>\n\n\n\n<p>Mal\u00e1 perla: v\u202fsekci financ\u00ed v\u202fpopisu konsolidace jsem nalezl perlu: \u201eEliminace nen\u00ed sou\u010d\u00e1st\u00ed konsolidace\u201c\u2026 Jeliko\u017e konzultanti nebyli schopni zjistit, jak se prov\u00e1d\u00ed tato \u010d\u00e1st procesu, prost\u00e9 si do anal\u00fdzy napsali v\u011btu, kter\u00e1 je ochr\u00e1n\u00ed p\u0159ed nedod\u00e1n\u00edm\u2026 naprosto kritick\u00e9 sou\u010d\u00e1st\u00ed procesu.&nbsp;&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Akceptace bez \u010dten\u00ed<\/strong>&nbsp;<\/h2>\n\n\n\n<p>Nyn\u00ed ji\u017e zb\u00fdvalo posledn\u00ed, akceptace anal\u00fdzy a zah\u00e1jen\u00ed prac\u00ed. Konzultanti hrd\u00e9 p\u0159edstavili Steering Comitte 130 str\u00e1nkov\u00fd dokument, a po\u017e\u00e1dali o jeho akceptaci. Management odsouhlasil, \u017ee byl spln\u011bn term\u00edn a rozpo\u010det, a rozeslal onen 130 str\u00e1nkov\u00fd dokument ke schv\u00e1len\u00ed lidem, kte\u0159\u00ed se \u00fa\u010dastnili anal\u00fdzy.&nbsp;&nbsp;<\/p>\n\n\n\n<p>Ti u\u017e toho m\u011bli v\u00edcem\u00e9n\u011b pln\u00e9 zuby, anal\u00fdza pro n\u011b byl jin\u00fd n\u00e1zev pro ztr\u00e1tu \u010dasu a v\u00edcem\u00e9n\u011b bez \u010dten\u00ed dokument odsouhlasili.&nbsp;&nbsp;<\/p>\n\n\n\n<p>K\u202fm\u00e9mu p\u0159ekvapen\u00ed se na\u0161lo odd\u011blen\u00ed, kter\u00e9 proti \u010d\u00e1sti anal\u00fdzy protestovalo \u2013 a to konkr\u00e9tn\u011b IT, kter\u00e9 zjistilo, \u017ee dodavatel zapomn\u011bl popsat n\u011bkter\u00e9 z\u202fintegrac\u00ed. Zde dodavatel ud\u011blal velmi klasick\u00fd man\u00e9vr, nab\u00eddl IT roli na pr\u00e1ci na integrac\u00edch. IT, do t\u00e9 doby se c\u00edt\u00edc\u00ed ohro\u017eeno a proto kritick\u00e9 k\u202fimplementaci se t\u00edmto nechalo velmi snadno\u2026 p\u0159esv\u011bd\u010dit.&nbsp;&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>C\u00edlov\u00fd koncept jako hra<\/strong>&nbsp;<\/h2>\n\n\n\n<p>A tak jsme tu m\u011bli v\u0161echno: dokument, schv\u00e1len\u00ed, projektov\u00fd pl\u00e1n. Jen ne skute\u010dn\u00fd c\u00edlov\u00fd koncept, kter\u00fd by d\u00e1val projektu smysl. M\u00edsto toho se hr\u00e1lo divadlo, v n\u011bm\u017e \u0161lo sp\u00ed\u0161 o ochranu dodavatele ne\u017e o p\u0159\u00edpravu cesty k \u00fasp\u011bchu.&nbsp;<\/p>\n\n\n\n<p>Nyn\u00ed u\u017e je v\u0161e p\u0159ipraveno &#8211; sc\u00e9n\u00e1\u0159 naps\u00e1n, herci nal\u00ed\u010deni, div\u00e1ci usazeni. Je \u010das sehr\u00e1t hru.&nbsp;&nbsp;<\/p>\n\n\n\n<p><em>Pokra\u010dov\u00e1n\u00ed:<\/em> <a href=\"https:\/\/quartex.qmanapp.com\/quartex\/30-let-s-erp-testovani\/\" data-type=\"post\" data-id=\"3092\">6. d\u00edl&nbsp;<\/a><\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Quartex Praha: c\u00edlov\u00fd koncept jako skute\u010dn\u00fd z\u00e1klad<\/strong>&nbsp;<\/h2>\n\n\n\n<p>V <a href=\"https:\/\/quartex.qmanapp.com\/quartex\/quartex-praha\/\" data-type=\"page\" data-id=\"4137\">Quartexu<\/a> v\u011b\u0159\u00edme, \u017ee c\u00edlov\u00fd koncept nen\u00ed alibi pro dodavatele, ale z\u00e1kladn\u00ed k\u00e1men \u00fasp\u011b\u0161n\u00e9ho ERP projektu. Pokud m\u00e1 m\u00edt smysl, mus\u00ed vzniknout jako realistick\u00fd popis proces\u016f a po\u017eadavk\u016f firmy, nejen jako seznam funkc\u00ed syst\u00e9mu.\u00a0<\/p>\n\n\n\n<p>Proto v\u017edy klademe d\u016fraz na zapojen\u00ed zku\u0161en\u00fdch analytik\u016f i kl\u00ed\u010dov\u00fdch u\u017eivatel\u016f, aby c\u00edlov\u00fd koncept nebyl pr\u00e1zdn\u00fd dokument, ale skute\u010dn\u00fd obraz toho, jak m\u00e1 firma po implementaci fungovat.&nbsp;<\/p>\n\n\n\n<p>A co je mo\u017en\u00e1 je\u0161t\u011b d\u016fle\u017eit\u011bj\u0161\u00ed \u2013 nestoj\u00edme jen na stran\u011b dodavatel\u016f. <a href=\"https:\/\/quartex.qmanapp.com\/quartex\/erp-poradenstvi\/\" data-type=\"page\" data-id=\"3345\">Firmy si n\u00e1s mohou najmout i jako konzultanty na jejich stran\u011b.<\/a> V takov\u00e9m p\u0159\u00edpad\u011b pom\u00e1h\u00e1me \u0159\u00eddit implementaci z pohledu z\u00e1kazn\u00edka.
